Glints specializes in providing offline headhunting services in Indonesia, Vietnam, and Taiwan, while also operating a free online job marketplace. However, as both the online and offline services continued to expand, Glints was concerned about potential competition between the two and sought to integrate them effectively.
Furthermore, with the challenge of high expenses for expanding its offline services, Glints aimed to explore possibilities for generating revenue through its digital platform.
- Found an efficient and effective approach to unite Glints' online and offline business models.
- Facilitated cross-functional collaboration to promote joint action.
- Validated monetization assumptions.
- Created a product roadmap that includes key features aimed at monetizing the digital platform.
Business model design sometimes takes several months, which is too long for start-up companies. The project used a validation study approach. During the initial phase, a problem-solving hypothesis was formulated based on both internal and external research. Once the hypothesis gained approval from the leadership team, the team concentrated on verifying it, leading to a significant reduction in the project scope.
This approach offers two benefits: first, it helps to clarify ambiguous problems, and second, it enables the reduction of the project scope, resulting in a shorter timeframe between gaining insights and taking action.
Although the original goal was to integrate the two business models, after surveying the quantitative data of internal users and conducting interviews, it was found that the current online and offline businesses targeted different customer groups. Therefore, we suggested the two business models did not need to be integrated at this stage. The seperate businesses could grow and make changes faster.
In the meantime, the team introduced a credit system to encourage two system to work together. The Credit system allows offline customers to purchase credits and use the remaining credits to purchase the online services.
The core value of the platform is to help employers find high-quality talents in a faster time and reduce communication costs. Therefore, the core function of the platform should revolve around digital tools that can save time and improve the quality of recruitment such as video interview, vetted talent service, and Glints Chat.
Only when the foundation is done can we start charging customers. According to CSAT data, one of the main sources of dissatisfaction is low employer response rates. This became a priority area for improvement.
Defining the business model and product direction is only the first step. Next, we worked with the scrum teams to continuously develop and optimize the products.
